Kanban – vizualni sistem za brže i predvidljivije isporuke

Kanban je lean metoda upravljanja radom koja pomaže timovima da rade brže, jasnije i s manje zastoja. Umjesto preopterećenih to-do lista i stalnih prekida, Kanban uvodi vidljiv tijek posla, ograničenja započetog rada (WIP) i stalno poboljšavanje. Rezultat su kraći ciklusi, bolja kvaliteta i veće povjerenje među članovima tima i dionicima.

Kanban (jap. „vizualna tabla/oznaka”) potječe iz lean proizvodnje, a danas je standard u IT-u, marketingu, HR-u, financijama i operacijama. Osnovna ideja je upravljanje tokom: posao “teče” kroz jasno definirane korake od ideje do isporuke, a tim povlači nove zadatke tek kada ima kapacitet.

  1. Vizualiziraj rad – Kanban ploča s kolonama (npr. Za napraviti → U tijeku → Recenzija → Gotovo) i karticama za svaki zadatak.

  2. Ograniči WIP – Postavi granice koliko zadataka smije biti istovremeno u svakoj koloni.

  3. Upravljaj tokom – Prati kako rad protječe; uklanjaj zagušenja i optimiziraj protok.

  4. Uvedi jasna pravila – Definiraj politike (Definition of Ready/Done, kriteriji prelaska kolona).

  5. Povratne petlje – Kratki dnevni sync, tjedne replenishment/planiranje i redovite retrospektive.

  6. Kontinuirano poboljšavanje (Kaizen) – Mali, česti zahvati uz povremene veće promjene (Kaikaku).

  • Kraći “time-to-market”: Manje započetog posla znači brže dovršavanje.

  • Veća predvidljivost: Stabilan protok i mjerne metrike čine rokove realnima.

  1. Mapiraj tok vrijednosti – Koji su koraci od zahtjeva do isporuke?

  2. Postavi ploču – Fizikalna (npr. zid + post-it) ili digitalna (npr. alat po izboru).

  3. Definiraj WIP limite – Npr. “Maks. 3 zadatka u ‘U tijeku’”.

  4. Uvedi pull-sustav – Član tima povlači novi zadatak tek kad završi prethodni.

  5. Dogovori politike – Kada zadatak smije prijeći u iduću kolonu; tko odobrava; kriteriji kvalitete.

  6. Postavi kadence – Dnevni stand-up (15 min), tjedni replenishment, mjesečni ops review/retro.

  7. Mjeri i poboljšavaj – Na temelju metrika (dolje) uvodi ciljane promjene.

  • Lead time: vrijeme od zahtjeva do isporuke.

  • Cycle time: vrijeme od početka rada do završetka.

  • Throughput: koliko zadataka isporučite po vremenu (npr. tjedno).

  • WIP: broj zadataka u radu – držite ga niskim i stabilnim.

  • Cumulative Flow Diagram (CFD): graf koji otkriva zagušenja i trendove.

  • Okvir: Scrum je vremenski omeđen (sprintovi); Kanban teče kontinuirano.

  • Uloge/artefakti: Scrum ima definirane uloge i ceremonije; Kanban je fleksibilniji.

  • Promjene: U Kanbanu su promjene dobrodošle u bilo kojem trenutku, uz kontrolu WIP-a.

  1. Počni od onoga što već radiš – Ne treba “veliki prasak”.

  2. Uključi tim u dizajn ploče i politika – vlasništvo = uspjeh.

  3. Postavi skromne WIP limite – pa ih prilagođavaj prema podacima.

  4. Uvedi jednu metriku (npr. cycle time) i retrospektivu svaka 2 tjedna.

  5. Standardiziraj vrste posla (bug, feature, zadatak, incident) radi jasnijeg toka.

  6. Riješi uska grla – rotiraj, cross-train, automatiziraj, ukloni čekanja.

Je li Kanban samo za IT?
Ne. Svaki proces s ponavljajućim koracima i “čekanjima” profitira od Kanbana.

Trebamo li posebne alate?
Ne nužno. Dovoljna je ploča i kartice. Digitalni alati pomažu skaliranju i izvještavanju.

Kako znamo da napredujemo?
Pratite trendove cycle/lead timea i WIP-a; protok bi trebao postajati stabilniji i brži.

Što ako menadžment traži više “multitaskinga”?
Pokažite podatke: smanjenje WIP-a obično povećava ukupni throughput i kvalitetu.
